We pair payback with 12-month profit ÷ CAC. Below 1, customers never pay back within the year.

Mistakes that make this number wrong

We see these in most accounts we audit.

Using blended CAC

Blended CAC includes customers who would have bought anyway. Use the cost of new customers from paid channels.

Counting revenue, not margin

Payback should come from margin per order, not from what the customer pays.

Assuming repeat orders you do not have

Use your real 12-month repeat rate, not the one you hope for.

Ignoring time

A customer who pays back in 14 months still needs cash funded until then.

Definitions and questions

What is CAC?

CAC is customer acquisition cost: what you spend to win one new customer.

What is payback?

Payback is the number of months of margin from a customer that it takes to cover what you spent to win them.

Why is six months the target?

Under 6 months lets most D2C brands grow without running out of cash.

What counts as CAC?

Total marketing spend to win new customers divided by the number of new customers, not all orders.

Why use margin and not revenue?

Revenue does not pay back ad spend. Only the margin left after product, shipping and fees does.

What numbers do I need?

You need your cost to win a customer, average order value, margin per order and how many repeat orders a customer makes in 12 months.

How do I shorten payback?

Win the second order with reminders, lower CAC with better creative and raise first-order margin with bundles.

Is a long payback always bad?

Not if you have strong cash flow and customers reorder often, but over 12 months usually means fixing repeat orders or CAC before scaling.

Does this include marketing on all channels?

Use your total spend to win new customers across all channels, divided by the number of new customers.

How often should I check payback?

Check it every quarter, and after any big change in price, CAC or repeat rate.
